The Biology of the Root Flare: Why Mulch Volcanoes Kill Trees

Mulch volcanoes are piles of organic material heaped high against a tree trunk, a practice that suffocates the root flare and leads to secondary phloem rot and girdling roots. To fix this, you must expose the trunk flare, ensure no mulch touches the bark, and maintain a depth of exactly 2 to 3 inches of organic matter. It is a slow death. Most homeowners do not realize their trees are dying until the canopy starts thinning five years later.

I always drill into my new crew members: if you don’t fix the soil grading first, every plant you put in the ground is just expensive compost. The Engineering of the Ground-Up Mulch Install

How deep should mulch be around a tree?

For most hardwood trees, the mulch layer should be exactly 2 to 3 inches deep. Anything less and you do not get moisture retention or weed suppression. Anything more and you begin to restrict the gas exchange between the soil and the atmosphere. In clay-heavy soils, we lean toward 2 inches. In sandy loam, we can go to 3. We measure this with a probe. We do not eyeball it. We also leave a 3 to 6 inch ‘donut hole’ around the trunk where the soil is bare. This prevents fungal pathogens from bridging from the mulch to the living bark tissue.

Does mulch touch the bark?

Under no circumstances should mulch touch the bark of a tree. Tree bark is the protective layer for the vascular cambium, which transports nutrients and water. Constant moisture against this layer causes the bark to soften and slough off, exposing the tree to heart rot and mechanical damage. It also provides a hidden highway for rodents like voles to chew on the bark during winter. I have seen entire sod install projects ruined because the landscaping crew finished by piling mulch against every new tree. It is a rookie mistake that costs thousands in the long run.

The physics of water movement also play a role here. When you have a mulch volcano, the water often runs off the sides of the ‘mountain’ rather than soaking into the root zone. We then install a proper mulch ring that is slightly dished in the center, like a saucer, to catch and direct water toward the root ball. This is how you survive a drought.

Long-Term Maintenance and Nitrogen Management

Mulch is not a ‘set it and forget it’ product. It is a biological component of your yard. As it breaks down, it creates a layer of fine organic matter. If this layer gets too thick, it acts like a sponge, holding all the water at the surface and preventing it from reaching the deep roots. Every three years, we actually recommend removing some of the old, decomposed mulch before adding new material. This prevents the soil level from slowly ‘creeping’ up the trunk over decades.
